これは 2020/10/21 に実施された D4V/IDEO 主催ウェビナーでの LT の書き起こしです。 Ubie のはたけです。Ubie に携わり始めてから光の速さで2.5年ほど経ち、かつて数人だったメンバーも70-80人と大きく増えました。 会社のミッションは変わらず「 テクノロジーで人々を適切な医療に案内する」です。この実現に向けて日々あれやこれやデザインしています。 「Ubie は医療機関向けに業務効率化やってる会社でしょ?」って思われがちでしたが、 先日のリブランディングの通り、 やりたいのは分断された医療をつなぐこと です。 今日の LT は Ubie のデザインパートナーである D4V/IDEO さんにお声がけいただいたのですが、 ・インド進出時の現地でのエスノグラフィー調査・With コロナ時代の生活者の価値観・行動変容調査・先日のコーポレートのリブランディング などなど、D4V/IDEO さんには創業以来さまざまな形で伴走いただいています。 本題に入ります。今日は「 医師のメンタルモデルをいかに最速で紐解くか 」を、Ubie での実際の取り組みを交えて話そうと思います。 メンタルモデルについて私たちが普段の生活で意識することはほぼないはずです。クーパーが言っているように、映画を見ているときに映画の仕組みについていちいち考えないと思います。 医療についてのメンタルモデルでいうと、たとえば ・一晩寝てたら、いつもの偏頭痛はおさまるよね・病院に行ったら、薬を処方されるよね・胸痛を訴える患者がきたら、とりあえず心電図とレントゲンとるよね といったものがあるでしょう。 これらのメンタルモデルについては Google の People + AI Guidebook や Apple の Human Interface Guidelines の機械学習の章 の両方で触れられていて、AIプロダクトを開発する上で欠かせない要素です。 Ubie においては医師がユーザーでもあるので、彼らが日常の診療の中でどう世界を捉えているのかを理解するのは、言うまでもなく重要です。 大事なのはわかったと。じゃあどうやってやるのか? ちょっと考えてみてください。 次のどちらのアプローチが、よりユーザーに価値ある製品を、より早くつくれるでしょうか? A) デザイナーである自分が、医師や医学のことをわかるB) 医師がデザインのことをわかる Ubie に入ってから2年半ほどいろいろ試してきましたが、最近になってようやく確信を持って言えるのは、「 チームとしてはどっちもやるがベスト 」ということです。でも最初はとりあえずAばかりやっていました。 医療のドメイン知識なるものはまさに広く深い海です。 医学的知見は医師国家試験に始まり、初期研修、後期研修、診療科ごとの専門医制度など途方もなく奥が深く、かつ医学も日進月歩でアップデートされます。 日本の場合は国民皆保険とフリーアクセスに代表されるように国が法・政策を持ってグラウンドルールを決めています。 そしてこれらが病院やクリニックの経営に大きく左右します。 医療機関は当然のことながら医師だけで成り立っているわけではなく、医師・看護師・受付・システム課・院外の開発ベンダー・製薬企業のMRなどなど多様なステークホルダーで形作られる一つの社会で、現場には独自の慣習があります。 「デザイナーである自分が医師や医学のことをわかる」といっても、この海を泳ごうと思ったらぶっちゃけ何年あっても時間が足りません。一人のデザイナーとして、こうした現実とどのように向き合っていいか悩むことがかつてはありました。 1年ほど前に、本当に偶然ながら2つの転機がありました。 1つは当時とある農業スタートアップのエンジニアの方とこのテーマについて話していたときのことです。 彼はお酒を飲みながら「特に専門性の高い部分の開発は、まず獣医や営業のメンバーにプロトタイプをつくってもらって思考の棚卸しをした上でコミュニケーションとった方スムーズなんだよ」という話をしていました。 その話を聞きながら、「同じ要領で、うちの医師とやってみるとなんかいいかんじになるのでは...?」とも素朴に考えはじめました。 ほぼ同じ頃、一人の循環器内科医が入社しました。 彼は自分でアプリ開発を試みるなどしていたようですが、デザインについては未経験、デザイナーと働くのも初めてのようでした。 ただ、入社初日からいつの間にか figma をインストールして勝手に使い倒していて、もしかしたら上で紹介した他社のような取り組みも、もっと積極的にできるのでは?と感じ始めました。 ...

Simultaneous multi-site breakthrough

  • Simultaneously develop and nurture multiple existing businesses and leverage them against each other to exponentially maximize overall results.
  • Enhance product functionality and sales/success for patients and medical institutions. In addition, work with policymakers to accumulate brands and expand the user base and data acquisition for each product.
  • Conduct Blitz Scaling by connecting patient and health care provider services to achieve network effects.

  • Ubie is not focused on immediate cash acquisition ("P/L mindset"), but rather on building and multiplying assets ("B/S mindset")
    • Assets = Data x Brand x Network-effect x Highly profitable Business model x Ubie's members
  • The final cash flow comes from the ecosystem built by assets
  • Always reflect if your work is creating assets or only solving individual customer requests

Philosophy of Organization Development

No hierarchy. Decentralized Decision-making

  • In Japan, we are no hierarchy even with 100+ members, by applying Holacracy for the appropriate and fast delegation on decision-making
  • In Singapore, although we are still in the very early stage and have no hierarchy, the philosophy is the same as Japan Team and will pursue to apply Holacracy for decentralized decision making.

No career evaluation based on your performance.

  • We believe it's almost "a waste of time" for a talented person who is working as a manager to spend most of their time and energy on evaluation. We are still a small startup and should focus on creating what our users need.
  • Our unique incentive design for evaluation is that all your salary/stock option automatically will increase once we achieve particular company-wide objectives without tiresome ordinary evaluation. That’s quite a good incentive design to drive us to focus on business goals and user goals.
  • note: We have peer feedback for growth as a person/team.

No dedicated HR person. All members are the recruiter for hiring talents.

  • Only a great team can develop a great product. And we believe talented people bring the more talented people in referrals.

About hiring process

  • We think very highly of Ubieness, which is a mindset as a member of Ubie, rather than the hard skills in every job role.
  • In general, the whole process can be completed in about two weeks to a month. This is flexible and can be adjusted depending on the candidate's situation.

Q. Why did Ubie choose Singapore as the first market in APAC?
  • There are three points on this.
  1. Language To develop the global master product in English, Singapore is an efficient market in terms of English coverage
  2. Extendability to Southeast Asian market We have a plan to extend to other Southeast Asian countries. Singapore is the center of this area and we think the market is the best to start PoC.
  3. Similarities The social/economic/medical environment in Singapore is relatively similar to Japan compared to other APAC countries, which would accelerate our PoC.
Q. What makes Ubie unique?
  • As well as Japan Team, we Global Team thinks very highly of the combination of assets, data, brand, network-effect, and Ubie's members, which makes Ubie unique.
Q. How much similar/different between JP Team and Global Team?
  • Vision and Mission are the same in every team regardless of the country.
  • Also, the members in all locations should think highly of Ubieness for marketing Ubie a great global startup.
  • As of 2021, the core of the business strategy is basically the same in every country, that is to connect toB and toC and build a medical data platform. However, we are fully ready to change our approach to both product development and marketing according to the environment of each market.

Q. What kind of development languages and tools do you usually use?
  • We flexibly select development languages, frameworks and communication tools, etc according to their purpose and situation.

Q. How do we set and manage company-side/team-wide/personal goals for each?
  • We are using the framework of OKRs company-wide to set Objectives(O) and Key Metrics(KR) to measure what matters.
  • OKRs are separated from individual evaluations and are mainly aimed at achieving stretch goals.
  • All members are responsible for setting and promoting OKRs at any level proactively, rather than setting top-down goals as is often the case.
  • We set and manage OKRs on a quarterly basis, but flexibly refine them according to changes in the environment and the progress of OKRs.
